Behind the beta: Verve’s first 100 users

Verve’s closed beta opened with a simple flat monthly fee, the same pricing model we’d sketched on a whiteboard months earlier. It converted fine — people signed up — but activation, meaning writers who actually turned on paid subscriptions for their own readers, stalled around 20%.

The exit interviews all pointed the same direction: a flat fee felt like a bet before anyone had proof the audience would pay. So we switched to a usage-based model — free until a writer’s first ten paying subscribers, a small percentage after that. No whiteboard session predicted this; it came directly from watching where people hesitated in onboarding.

Activation doubled within two weeks of the change. Nothing else about the product moved — same onboarding flow, same emails, same support responses. Just a pricing model that matched how much risk a first-time creator was actually willing to take on.

Open beta is next, once the onboarding flow is fully self-serve instead of leaning on a few of us walking people through it manually.
